Affiliate program stagnating: find the causes and restart growth
A stagnating program rarely has a single cause. Usually a few high-revenue partners hide that portfolio breadth is eroding, terms are no longer competitive or creatives and feeds are outdated.

How to recognise real stagnation
Stagnation rarely shows in total revenue first. Leading indicators: the top-5 partner share rises, active publishers decline, new partners never reach the revenue zone and EPC falls against competing programs. Tracking these monthly reveals the problem quarters before it hits reporting.
The seven most common causes
- 1. Concentration risk – Coupon and cashback partners carry revenue, content partners are missing. Lose one partner and the channel drops.
- 2. Falling activation rate – Many registered, few active publishers. Without onboarding and support, new partners stay silent.
- 3. Uncompetitive EPC – Commission and conversion rate produce an EPC below competitors — publishers prioritise other programs.
- 4. Outdated feed and creatives – Missing products, wrong prices, old banners: publishers cannot promote properly.
- 5. No active recruitment – The program waits for applications instead of approaching suitable publishers.
- 6. Tracking losses – Consent, browser restrictions and no server-side tracking leave sales unpaid — partners lose trust.
- 7. No steering – No target picture, no partner segmentation, no regular reviews. The program is administered rather than grown.
Who this page is for
- Heads of Marketing / E-commerce – Affiliate revenue has been flat for months while the shop grows.
- Advertisers after an agency switch – New management, same numbers — and the question of where the real problem lies.
- Leadership – You want to know whether the channel still has potential or budget should move.
The 90-day turnaround in four steps
Diagnosis before action — otherwise budget goes into symptoms.
- 1. Diagnosis (weeks 1–2) – Revenue split by partner and type, activation rate, EPC benchmark, tracking and feed check.
- 2. Quick wins (weeks 3–4) – Update feed and creatives, reactivate dormant high-potential partners, close tracking gaps.
- 3. Terms & structure (month 2) – Differentiate commission by publisher type and new customers, tiers for growing partners.
- 4. Recruitment & scale (month 3) – Targeted outreach to suitable content publishers, onboarding flow, monthly partner review.
Stagnation is a steering problem, not a channel problem
In almost every case the channel still has potential — it just isn't actively managed. I analyse your program from the advertiser, network and publisher perspective and deliver a prioritised plan we implement together.
Frequently asked questions
- Does a higher commission fix stagnation?
- Rarely across the board. Higher rates mostly raise costs with the same partners. Targeted differentiation for partners who bring new customers works better.
- How fast does a turnaround show results?
- Quick wins like feed and tracking fixes work within weeks. Structural effects from new content partners typically take three to six months.
- Should we switch networks?
- Only if reach or technology is demonstrably the bottleneck. A network switch does not solve steering problems.
